Blue Collar Blueprint

Last updated: October 6, 2026

The Blue Collar Blueprint is Kerry Webb's free route in for home-service owners across the United States and Canada. It is his own program, it runs on its own website, and it starts with a free business assessment that shows you where the money is hiding in your company. It is not a sales pitch.

BGS Strategies is the parent company, and the Blueprint is where a lot of BGS clients start. If you are an independent HVAC or plumbing owner who knows something is wrong and is not ready to sit down with a coach about it, start here instead of closing the tab.

01 / What's inside

What the Blue Collar Blueprint Includes

Three things, and all three are free. A business assessment you complete about your own company. A seven step method you can work through on your own. A community of home-service owners on Skool, where Kerry is in the room alongside everybody else.

The Blueprint covers finding the leak and naming it. It does not cover installing the fix inside your company, which is coaching work and a paid engagement with BGS Strategies. Nothing on the Blueprint is a trial that turns into a bill.

The 7 Step Method

Kerry's method is written up as The 7-Step Blue Collar Business Blueprint. The order is most of the value, because owners who start at step five spend a year fixing something that was never the problem.

Build a Better Business. Build a Better Life.

The promise is to find the hidden revenue and profit opportunities inside your service business, and give you the systems, tools, coaching and accountability to capture them.

Growing an HVAC or plumbing business does not have to be complicated. Every owner needs a clear plan, a few important numbers, and consistent execution. The core method runs in one order: Assess, Identify, Prioritize, Execute, Measure, Improve.

  1. Step 1: Know Where You Are

Start with the facts. Review your current annual revenue, gross profit, net profit, number of service calls, average service ticket, replacement leads generated, replacement closing rate, maintenance agreements, marketing spend and team size. The goal is to know exactly what is working and where money is being lost.

  2. Step 2: Decide Where You Want to Go

Set a clear 12-month target. For example, a company with current revenue of $3.5 million and a 12-month goal of $4.5 million needs $1 million of growth. Then break the goal down into annual, quarterly, monthly and weekly targets. Now the team knows what winning looks like.

  3. Step 3: Find the Money Leaks

Before spending more money on advertising, identify the revenue already inside the business. Look at missed calls, low booking rates at the front desk, low technician average tickets, replacement opportunities not generated, low sales closing rates, unsold estimates, maintenance customers not renewed, and past customers who have not been contacted. The goal is to find the easiest $50,000, $100,000 or $500,000 already available inside the company.

  4. Step 4: Pick Your Top 3 Growth Priorities

Do not try to fix everything at once. Choose the three areas that will create the greatest impact. For example: increase the customer service rep booking rate from 72% to 82%, increase the technician average ticket from $475 to $600, and increase the replacement closing rate from 42% to 50%. These become the company's primary focus for the next 90 days.

  5. Step 5: Build the Weekly Plan

Every priority needs an action plan. For each goal, answer five questions. What are we changing? Who owns it? What number are we measuring? What training is needed? What must happen this week?

For example, the goal is to improve the booking rate, the target is 82%, and the customer service manager owns it. The actions are to review missed calls daily, role-play objection handling twice each week, score five calls per customer service rep each week, and review the booking percentage every Monday.

  6. Step 6: Track the Scoreboard

What gets measured gets managed. Create a simple weekly dashboard that follows the money in order: calls, bookings, service revenue, average ticket, leads, sales, revenue, gross profit and net profit. Mark each number with a simple indicator: On target, Needs attention or Off target. An owner should be able to look at the scoreboard for five minutes and know exactly how the business is performing.

  7. Step 7: Review, Coach, and Improve

Every week, ask what worked, what didn't, where you missed the target, what this week's targets are, and what you are changing this week. Then coach the people responsible for those numbers.

At the end of every 90 days, run the whole cycle: assess, find the money, build the plan, train the team, execute, measure, coach and improve. Then start the process again.

The Simple Formula

Know the numbers. Find the opportunity. Choose the priorities. Build the plan. Train the team. Track the results. Improve every week.

Build the Business. Build the Team. Build the Life.

03 / Step one

The Business Assessment and What It Walks You Through

The assessment is step one and it is free. You answer questions about your own company: how work comes in, what gets booked, what your technicians produce, where your margin lands, and what your overhead is doing to it. What comes back is a picture of where the money is hiding in your business.

It lives on the Blue Collar Blueprint site rather than this one, so the button takes you off to it. Nobody has to speak to you for it to be useful, and plenty of owners take it and never speak to anyone.

The Free Community on Skool

There is a Blue Collar Blueprint community on Skool and it costs nothing to join. The owners in it are working on the same problems in the same week you are, which is worth more than most paid groups, and Kerry is in there answering.

04 / Why start here

Why Starting Here Works

Most owners who are stuck do not need to be sold anything. They need to know which number is lying to them. Revenue is up, profit is not, and until somebody names the leak, every decision is a guess with a truck attached to it.

A free diagnostic answers that question without anybody committing to anything. If you want a second opinion on what the answer means, that is what the Small Business Administration's guidance on managing your finances is for, and that is what a conversation with BGS Strategies is for. Neither one is a prerequisite for the other. If you would rather read first, the resources for home-service owners and the questions home-service owners ask most are both open and free.

05 / Who it is for

Who the Blueprint Is For

Independent HVAC and plumbing owners doing roughly $3 million to $20 million a year, who are still the bottleneck in their own company. Revenue has grown, profit has not kept up, and the owner is the person every decision waits on.

BGS Strategies works with home-service owners across the United States and Canada, from its home base in Lantana, Texas. Trade associations such as the Air Conditioning Contractors of America serve the same owners with technical and regulatory guidance, which is a different job from the one this page is doing. If you want to know who is behind the coaching side of it, that is who Kerry Webb is.

The order is most of the value, because owners who start at step five spend a year fixing something that was never the problem.

06 / Afterwards

What Happens After the Assessment

Nothing, unless you want it to. Some owners take the assessment, see the leak, fix it themselves and never speak to anyone. That is a good outcome and it is one of the reasons this exists.

If what comes back is bigger than you want to work on alone, that is where BGS Strategies starts. The 90-Day Plan is the paid engagement that goes after the leaks the assessment points at, and systems and tools that hold the fix in place are the part that keeps it from coming back next quarter.

If you would rather put something in your own team's hands first, the playbooks, worksheets and calculators your team can use this week do not need a coach attached to them.

07 / Questions

Frequently Asked Questions: Blue Collar Blueprint

Is the Blue Collar Blueprint free?

Yes. The business assessment is free, the 7 Step Method is free to work through, and the community on Skool is free to join. There is no trial period and no card required. Paid work with BGS Strategies is a separate decision you make later, if you want to make it at all.

Do I have to talk to anyone to take the business assessment?

No. You answer the questions about your own company and you get your results back. Nobody has to call you for the assessment to be worth doing, and plenty of owners take it, find the leak, fix it inside their own business and never book a conversation.

What is the difference between the Blue Collar Blueprint and BGS Strategies?

The Blue Collar Blueprint is Kerry Webb's free program, on its own website, for owners working things out on their own. BGS Strategies is the coaching and consulting company, and it is the parent. The Blueprint finds the problem. BGS Strategies is where the fix gets installed.

What happens after I finish the assessment?

Whatever you decide. You can work the 7 Step Method yourself, join the free community, or bring the results to a conversation with BGS Strategies. Nothing starts automatically, nothing is charged, and no part of the assessment obliges you to buy anything from anybody.

Who is behind the Blue Collar Blueprint?

Kerry Webb, the founder of BGS Strategies, who has been coaching and consulting home-service owners since 2008. He built the Blueprint as the free front door to the same material he uses with paying clients, for owners who are not ready to hire a coach and should not have to be.

Does the Blueprint work for a plumbing company as well as an HVAC company?

Yes. The measures are the same: how calls get booked, what a technician produces in a day, what your gross margin is by department, and what overhead is taking. BGS Strategies leads with HVAC and plumbing, and the Blueprint is built for both.
