The 90-Day Plan

Last updated:

The 90-Day Plan is the paid engagement every BGS Strategies client starts with. It is built for the owner of an independent HVAC or plumbing company doing $3 million to $20 million anywhere in the United States or Canada, and it produces one thing first: an honest picture of where the money is going.

Most owners who call BGS Strategies are not short of work. They are short of profit, and they cannot see why. The 90-Day Plan answers that question with six checks, then installs the operating habits that stop the answer going stale. Revenue growth is not profit growth, and the whole of this work lives in the gap between the two.

01 / What it is

A Blueprint Your Team Can Put to Work

The 90-Day Plan connects your numbers, your people, and your daily operations.

Together, we examine six areas of your business, identify profit opportunities, and establish the responsibilities and operating habits needed to act on them. Your team gets clear priorities, practical tools, and a weekly rhythm for tracking results.

The goal is straightforward: build a more profitable, more valuable company that can operate without you directing every move.

02 / How it runs

How the Ninety Days Run

The engagement runs for ninety days, and it is the client's starting point rather than a discovery phase that ends in a proposal. The work begins in the first week. Owners who start free, with the Blue Collar Blueprint, Kerry's free 7 step method, community and Business Assessment, step up to it when they want the work done with them.

Ninety days is long enough to find the leaks, close the ones that close quickly, and build the weekly rhythm that keeps the rest moving. It is short enough that nobody loses interest halfway through. Improvement is measured, not just promised, so every component ends with something an owner can look at on a page rather than a feeling that things are better.

The owner is in it. You'll participate alongside your leadership team. That matters because lasting improvement often requires changes in how the owner delegates, makes decisions, and holds people accountable. By the end of the engagement, your company should have a clearer picture of its performance and an operating rhythm your team can continue using.

03 / Six areas

Six Areas. One Connected Business.

Every 90-Day Plan engagement includes all six components. We look at them together because a problem in one area often creates symptoms somewhere else.

Check 01 of 06

Profit Leak Analysis

Find where revenue stops turning into profit.

What we look at and what you getHide the detail

What we look at

  • We examine labor, pricing, discounts, materials, callbacks, drive time, conversion rates, and average ticket to identify where margin is being lost.

What you get

  • You'll see which issues deserve attention first and where changes could have the greatest financial impact.

Check 02 of 06

Labor Efficiency Review

Understand what your paid hours actually produce.

What we look at and what you getHide the detail

What we look at

  • A full schedule doesn't always mean a productive operation. We compare labor costs with output to uncover unused capacity, scheduling gaps, and work patterns that reduce profitability.

What you get

  • The focus is on helping your team produce more value from the hours you already pay for.

Check 03 of 06

Service Health Check

Strengthen the path from the first call to the final payment.

What we look at and what you getHide the detail

What we look at

  • We examine how your service department books, dispatches, performs, and completes work. That includes handoffs, customer communication, invoicing, and the measures managers use to track performance.

What you get

  • You'll gain a clearer view of what supports profitable service, and what gets in the way.

Check 04 of 06

Sales Analysis

See what happens between the opportunity and the sale.

What we look at and what you getHide the detail

What we look at

  • We review how your team presents options, communicates value, follows up, and closes work. We look beyond total sales to understand differences in individual performance, close rates, and margins.

What you get

  • The findings guide coaching and a more consistent sales process.

Check 05 of 06

Customer Experience Journey

Make every customer interaction support the next one.

What we look at and what you getHide the detail

What we look at

  • From the first phone call through service completion and follow-up, we examine what customers experience when they do business with your company.

What you get

  • We identify communication gaps, inconsistent handoffs, and missed opportunities to build trust, encourage repeat business, and earn referrals. The trade associations an owner already knows, the Air Conditioning Contractors of America on the heating and cooling side and the Plumbing-Heating-Cooling Contractors Association on the plumbing side, spend a great deal of effort on the technical standard. This check is about the standard the customer experiences.

Enterprise Value Score

Build a business with value beyond your daily involvement.

What we look at and what you getHide the detail

What we look at

  • We assess the operating factors that influence company value, including profitability, leadership strength, consistency, and dependence on the owner.

What you get

  • The Enterprise Value Score helps guide improvement priorities. It is an internal planning tool, not a formal business valuation for a sale, loan, or other transaction. BGS Strategies refers formal valuation work to qualified providers.

04 / What it aims at

Five Outcomes That Guide the Work

The 90-Day Plan is built around five objectives:

  1. Increase net profit by addressing leaks and improving operating discipline.
  2. Increase company value by strengthening the business behind the revenue.
  3. Build leadership so managers can take responsibility and follow through.
  4. Increase revenue through stronger conversion, sales execution, and capacity use.
  5. Create a scalable business with systems and people capable of supporting growth.

Profit comes first because growth should improve the business you own. Leadership makes that improvement sustainable.

The Guarantee

“We will help you find $100,000 that's hiding in your business in 90 days or less, or we work with you until you're satisfied.”

05 / Services

Where the Three Services Fit

The 90-Day Plan is the frame. Three pieces of work hang off it, and most clients need more than one.

  1. Coaching for Results

One to one and leadership team coaching for the owner and the people who report to them: revenue and margin, the service department, close rates, structure and scalable growth. Read what Coaching for Results covers and how it runs.

  2. Leadership Training

Live training with weekly reinforcement for the people who run the work: sales calls, service to membership conversion, office to field communication and accountability. See how Leadership Training is delivered and who sits in the room.

  3. Systems and Tools for Growth

The operational build: service call conversion, pricing discipline, daily capacity planning and the scorecards a leadership team runs on. See what Systems and Tools for Growth installs and what it lets you measure.

If you would rather start on something yourself this week instead of hiring anybody, the playbooks and tools on the Products page are where owners usually begin.

06 / Who it fits

Who the 90-Day Plan Is For

This engagement is designed for established HVAC and plumbing owners who recognize one or more of these challenges:

  • Revenue has grown, but profit hasn't kept pace.
  • The schedule stays full, yet cash and margins remain tight.
  • Managers bring problems back to the owner instead of resolving them.
  • Sales and service results vary too much from person to person.
  • The business struggles to operate when the owner steps away.

The work focuses on converting existing demand into better business performance.

07 / What it is not

What the 90-Day Plan Is Not

It is not a business valuation service. BGS Strategies does not perform business valuations and refers that work out. The Enterprise Value Score inside the plan is a working score used to steer decisions during the engagement, and it is not a valuation you can hand to a buyer, a lender or a broker.

It is not a certification. BGS Strategies is not issuing certifications, so nothing in the ninety days entitles anyone to put letters after a name.

It is not marketing, and it is not motivation. If the honest answer to your problem is that nobody knows your company exists, this is the wrong service. The 90-Day Plan assumes the phone rings and asks what happens next.

The Find the Money assessment shows an owner where the business deserves attention first. See a sample Find the Money assessment report (PDF, 9 pages).

Profit comes first because growth should improve the business you own. Leadership makes that improvement sustainable.

08 / Pricing

How Engagements Are Scoped and Priced

The first conversation is free and there is no cost to find out whether this fits. Each 90-day engagement is scoped around your company's size, operating challenges, and leadership team's capacity to carry out the work. The 90-Day Plan is $7,500.

The Small Business Administration's guidance on managing your finances is a reasonable free starting point for an owner who wants to do some reading first, and so is the article on which numbers to watch to sustain a healthy profit level.

It combines six business reviews with coaching, practical tools, and a weekly rhythm for measuring progress.

How long does a 90-Day Plan engagement take?

The initial engagement runs for 90 days, with work beginning in the first week. We use that time to identify opportunities, implement priority changes, and establish operating habits your team can continue. It is the starting point for every client, not a discovery phase that ends in a proposal.

Who is the 90-Day Plan for?

It is built for owners of independent HVAC and plumbing companies doing $3 million to $20 million a year, along with their leadership teams. The typical caller is still the bottleneck in their own business: revenue has grown, profit has not, and every decision still comes back to their desk.

What are the six components of the 90-Day Plan?

Profit Leak Analysis, Labor Efficiency Review, Service Health Check, Sales Analysis, Customer Experience Journey, and Enterprise Value Score. Every engagement includes all six, and we look at them together because a problem in one area often creates symptoms somewhere else.

Is the Enterprise Value Score a business valuation?

No. It is a working tool for identifying improvements that may strengthen company value. BGS Strategies does not perform formal business valuations and refers that work to qualified providers. The score is not a valuation you can take to a buyer, a lender or a broker.

What does the guarantee cover in a 90 day engagement?

We will help you find $100,000 that's hiding in your business in 90 days or less, or we work with you until you're satisfied. That sentence is the guarantee in full, it covers the 90-Day Plan engagement, and it is the only guarantee BGS Strategies offers.

What does the 90-Day Plan cost?

The business assessment is free, and Level 1 of the Skool community is free. It contains the 7 Step Method, and the community on Skool is free to join. There is no trial period and no card required.

To get the full set of the 7 Step Tools, serious clients move to Level 2 membership on Skool at $295 a month. If you want to fast-track your growth and success, sign up for the 90-Day Plan at $7,500. To learn more, register for the $100,000 Conversation webinar.
